摘 要
纬创作为全球排名前三的ODM先驱者,在对外部进行不断扩张的同时,内部的生产流程也在不断优化,在中国有昆山、中山、重庆、成都、泰州五个生产基地,另外还包括台北、上海、北京、青岛等地都设立了研发后售后服务中心。
纬创成都在2012年正式开始投入生产,作为纬创重点笔记本生产基地建立,戴尔和联想的部分笔记本现在都在此完成组装。然而随着今年全球个人电脑的销量下滑,ODM也受到了很大的冲击,这样的冲击使得ODM控制成本提高利润显得十分重要。管理人员在通过ECRS和精益生产等方法,不断的在工厂里降低浪费,提高效率,其中物料摆放也越来越成为内部关注的重点。严格管控厂商来料的规格,做最好的静电防护工作,更加有利于将物料的摆放规范化,从规范化的物料摆放中降低线不平衡率,从而提高利润。
本文从纬创成都的实际情况出发,通过标准作业流程和现场的实际数据,对最终组装车间的BTO流水线前段进行分析,利用工业工程的方法来改善瓶颈站存在的问题,将三种改善方式增加人力,机器辅助和改善物料摆放进行比较,最后得出了物料摆放能给企业带来最大效益的结论。

ABSTRACT
WISTRON as one of the top three ODM pioneer, when it in the expanding of the external, internal production process is also Continuous optimization, There are five production bases in Kunshan, Zhongshan, Chongqing, Chengdu, Taizhou in China, and also include Taipei, Shanghai, Beijing, Qingdao and other places have set up R & D after the after sale service center.
WISTRON Chengdu officially began in 2012 put into production, as a key notebook production base established, some notebook of Dell and Lenovo are completed assembly here. However, with the global personal computer sales decline this year, ODM got very big impact, this impact make ODM control their cost and increase the profit is more and more important. Managers use the ECRS and lean methods to reduce waste in the factories, improve efficiency, at the same time, material placed has increasingly become the internal attention. Specification for incoming strict control of manufacturers, to do the work of electrostatic protection better, more conducive to the standard display material, it can lead lower line unbalance rate, and improve the company’s profit.
In this paper, based on the actual situation of Wistron(Chengdu), through the standard operation process and actual data, carries on the analysis to the final assembly workshop BTO pipeline section, improving the bottleneck station problems by using professional knowledge of industrial engineering, there are three methods are compared, to increase human, machine aided and improve the material place, then finally get this conclusion that material placement can bring the greatest benefits to the enterprise.
